BFCM 2026 Offers Part III: Gift bundles, early access and your sale week
Ishan Sinha21 min read

Summary
Find what customers already buy together, turn it into three priced and checked gift sets with the workbook, give past buyers early access, and plan every day of the sale.
- 1.Your customers have already designed your bundles. Shopify's Items bought together report shows the products people put in the same order. Start there, not with the stock you want to clear.
- 2.Every gift set needs a job. The $39 small set lifts a typical $89 order over free shipping, the $119 medium set ships free on its own, and the $179 large set unlocks the gift. A set that clears no threshold just discounts an order you already had.
- 3.Price a pick-your-own box on the worst case. Shoppers pick the most expensive items. In the sample, one $100 serum in an "any 5 for $99" box turns a $23.83 profit into a $3.17 loss.
- 4.Test how your discounts stack before the sale. Shopify applies product discounts, then order discounts, then shipping. Six test carts show whether a 20% discount quietly drops a cart under your free-shipping threshold.
- 5.Your best customers should hear first. Past buyers with two or more orders get a private head start; new visitors sign up for early access, which builds the list you email on launch morning.
- 6.Plan the week, and keep every claim true. Early access, launch, a weekend flash, a Cyber Monday last call. Countdowns end when they say, and a "first 100 orders" gift stops at order 100.

Introduction
Every Black Friday you see gift sets, "build your own box" deals and "VIP early access" emails. Most of them are put together the week before: whatever is overstocked goes in a box, at a price that looks good next to the parts.
Done right, a bundle is one of the most profitable offers you can run. It ships several products in one box, lifts the order over the thresholds you set in Part II, and gives a gift shopper a reason to buy from you rather than chase the next discount. Done wrong, it is a deep discount on your best products that nobody asked for.
What you will learn
- Which products should go into a Black Friday gift set?
- How many gift sets should you make, and at what prices?
- How much cheaper than its parts should a bundle be?
- Can you offer "any 5 for $99" without losing money?
- Will your 20% off, free shipping and free gift stack into a loss?
- Who should get early access, and for how long?
- Does a "first 100 orders" gift work, and how do you stop it at 100?
- What should you send, and when, from Thanksgiving week to Cyber Monday?
How to think about a bundle
A bundle is an offer, so it has to pass the same tests as a discount. Before you build one, answer three questions. Each one has a tab in the workbook.
| Question | Why it matters | Where the answer comes from |
|---|---|---|
| Do customers already buy these products together? | A set that makes sense at a glance sells itself. A set built from stock you want to clear has to be explained. | Shopify's Items bought together report, pasted into the Bought together tab |
| Does the price move the order up? | Price a set so it lands just above a threshold from Part II, or lifts a typical order over one. Otherwise it only discounts orders you would have had anyway. | The Gift sets tab, which reads your thresholds from Part II |
| Does it still make money? | A bundle's discount comes off several products at once. Check it against the floor price, for a new customer and for a past buyer. | The Gift sets and Build a box tabs |
The workbook is the one Parts I and II use, with three more tabs. Its first tab, Manual, explains every calculation step by step. The sample is a skincare store, and every number on this page comes from it: follow a step here, see it in the sheet, then paste your own numbers over the sample.
What you need
- Shopify admin access to Analytics, Reports, Products, Customers and Discounts.
- The offer workbook, with the Floor price and Thresholds tabs filled in from Parts I and II. If you have not done them yet, the sample thresholds are enough to follow along.
- Your email or SMS tool (Shopify Email, Klaviyo or similar), with consent recorded for each contact.
- About three hours, plus time with your designer for the bundle images.
Terms used on this page
| Term | Meaning |
|---|---|
| Bundle | Two or more products sold together at one price, usually below the price of the parts bought separately. |
| Build-your-own box | A bundle where the customer picks the items from a set list, and the price depends on how many they pick. |
| Threshold | The order value at which free shipping or a gift unlocks. Part II sets three. |
| Floor price | The lowest price at which an order still breaks even after product cost, shipping, fees and acquisition cost. See Part I. |
| Early access | Letting a group of customers shop the sale before it opens to everyone. |
| Customer segment | A group of customers in Shopify defined by a rule, such as two or more orders. |
1. Find what customers already buy together
Start from your orders, not from your stock. Shopify counts how often products appear in the same order, and the combinations at the top of that list are the bundles your customers already understand.
Open the report
In Shopify admin, click Analytics in the left menu, then Reports. Type Items bought together in the search box and open the report. It is in the Orders category.
Check it worked: The report is open and lists combinations of your products.
Set the view
Set the date range to the last 12 months, so last year's holiday orders count. Keep the dimension on Products bought together: Variants bought together splits each product by size or shade, which is too fine for a gift set. Hover over a row's images to see every product in that combination.
Check it worked: Each row is a combination of products, with the number of orders it was in.
Paste it into the workbook
Copy the top 10 to 20 combinations into the Bought together tab: the products in column A, the orders in column B. In H2, type your total orders for the same dates, from the Orders figure on the Analytics page.
Check it worked: Column C shows each combination's share of all orders.
Read the result
Column E marks the top three combinations Build a gift set from it. Anything in fewer than 1 order in 100 is too rare to build a set around: few customers want it. The rest are pairs for add-ons and cross-sells, such as "add a lip balm for $10" in the cart.
Check it worked: You have three combinations for gift sets and a short list of add-on pairs.
| A | B | C | D | E | F | G | H | I | J | K | L | M | N | O | P | Q | |
|---|---|---|---|---|---|---|---|---|---|---|---|---|---|---|---|---|---|
| 1 | Combination | Orders with it | Share of all orders | Rank | Use it for | Setting | Sample brand | ||||||||||
| 2 | Serum + Cleanser | 212 | 4.4% | 1 | Build a gift set from it | Orders in the same dates | 4,800 | ||||||||||

| 9 | Eye Cream + Lip Balm | 9 | 0.2% | 8 | Too rare to bundle |
Orders that contained each combination
Purple: the top three, one gift set each. Red: under 1% of orders.
2. Price three gift sets, each with a job
In November many shoppers are buying for someone else, and a ready-made set does the choosing for them. Offer a small, a medium and a large set, so every budget has one, and tie each set to a threshold from Part II, so the price moves the order up instead of only discounting it.
| Set | Its job | How to price it |
|---|---|---|
| Small | An add-on. Added to a typical order, it lifts the cart over free shipping. | Typical order in your busiest range + set price is above the free-shipping threshold. It may lose money on a new customer on its own; that is fine for an add-on. |
| Medium | The main gift. It ships free on its own. | Just above the free-shipping threshold. |
| Large | The premium gift. It comes with the tier gift. | Just above the one-gift threshold. |
Fill in each set
On the Gift sets tab, one row per set: the products in B, the price of the parts bought separately in C, and the set price you want in D. Then product cost in E (add up each product's Cost per item from Shopify, Products), shipping and packaging, gift wrap, and the cost of the tier gift the set unlocks. Fee % and CAC go in T2 to T4, the same as on Floor price.
Check it worked: Every yellow cell is filled from Shopify or an invoice, not a guess.
Read how to show the saving
Column K applies the rule of 100 from Part I: under $100 the saving is shown as a percent, from $100 as dollars, whichever looks bigger to the shopper.
Check it worked: Your product page and ads use the wording in column K.
Check the money
Column L is the floor price for a new customer: (product cost + shipping + gift wrap + tier gift + fee per order + CAC) / (1 - fee %). Column M is the profit on a new customer, N the profit on a past buyer.
Check it worked: M is above zero for every set you will put in ads. A set that only clears N is for past buyers and the cart.
Check where the price lands
Column O compares the set price with your thresholds from Part II. Column P adds the set to the typical order in your busiest range. Change the set price in D until each set does its job.
Check it worked: Column Q reads Use in ads and on site for the medium and large sets, and Past buyers and add-ons only for the small one.
Make it gift-ready
Use gift packaging, a gift note option or a gift-ready photo if you can. A box and a ribbon raise the value the customer sees for little cost, and a gift-ready photo tells the shopper what the set is for before they read anything.
Check it worked: The bundle's product photo shows it as a gift, not as loose products.
Create it in Shopify
Use the Shopify Bundles app, which makes fixed bundles and multipacks from your existing products, or the bundle app you already run. Set the bundle price, and add the price of the parts bought separately to the description so the customer can check the saving.
Check it worked: A test order for each set takes the right stock off each product inside it.

3. Let customers build their own box
A build-your-own box lets the customer choose, for example, any five items from a list for one price. It works well in beauty, snacks, socks and any range with many small items, because people like picking. The risk is the price: many shoppers pick the most expensive items, so price the box on that worst case, not on the average.
List the collection
On the Build a box tab, one row per product you might allow, with its price and product cost, and Yes in column D if it is in the box. Fill in the number of items, the box price and shipping in I2 to I4.
Check it worked: Every product you plan to put in the box collection has a row.
Take out what shoppers will pick
Column E flags any product priced at more than twice the box price per item. Under the settings, the sheet works out the most expensive box a shopper can pick and its profit on a new customer. Set flagged products to No, or raise the box price, until the verdict reads Safe.
Check it worked: Most expensive box: profit, new customer is above zero.
Set the price to push to the next range
Price the box so it lands just above your busiest order-value range from Part II. If most orders are $75 to $100, a box at $99 moves the customer up a range and close to free shipping.
Check it worked: The box price sits above the top of your busiest range.
Set up the discount or the bundle
Shopify's built-in discounts can do it without an app: go to Discounts, Create discount, Amount off products, set the minimum purchase requirement to Minimum quantity of items (for example 5), and apply it to the box collection only. That gives a percent or dollar saving on any five items from the collection. A fixed box price (any five for $99) needs a third-party bundle app, because the Shopify Bundles app does not support mix-and-match bundles.
Check it worked: A test cart with five items from the collection gets the box price; a cart with an item from outside the collection does not.

4. Check how your discounts add up
By now you may have a sitewide discount, free shipping and gifts at thresholds, gift sets at fixed prices and a first-orders code. Each one is fine on its own. Together they can add up to a price you never meant to give, or block each other so a shopper misses the offer they were promised. Test the combinations before the sale, not on Black Friday morning.
Shopify applies product discounts first, then order discounts on the new subtotal, then shipping discounts. Two discounts only combine if each allows it in its Combinations section. When they can't combine, Shopify applies the one that is better for the customer. A customer can use up to 5 product or order discount codes and 1 shipping code on an order.
Set the combinations on purpose
In Shopify admin, open Discounts and open each sale discount. In the Combinations section, tick only the classes it should combine with: for example, the free-shipping discount combines with product discounts, and the sitewide discount does not apply to gift sets that already have their own price.
Check it worked: Every sale discount has its Combinations set, and you can say why for each one.
Write the test carts
On the Stacking test tab, write one cart for each pair of offers that can meet: a cart just under each threshold after the discount, a gift set with a sitewide discount, a cart with a code. Write what should apply and the total you expect before tax.
Check it worked: Every threshold and every code appears in at least one cart.
Run them on your store
Before the sale starts, build each cart on your live store with the discounts scheduled or active in a test window, go to checkout, and type the total in column E. Column F marks Pass or Fix.
Check it worked: Every cart says Pass. Re-run them after any change to a discount.
| A | B | C | D | E | F | G | H | I | J | K | L | M | N | O | P | Q | |
|---|---|---|---|---|---|---|---|---|---|---|---|---|---|---|---|---|---|
| 1 | Cart | What's in it | What should apply | Expected to pay, before tax | Actual at checkout | Result | |||||||||||
| 2 | 1 | Serum ($100) | 20% off. Under $115, so shipping is charged. | $86.95 | Not tested | ||||||||||||
| 3 | 2 | Serum + Cleanser ($135) | 20% off makes it $108: under $115 after the discount, so shipping is charged. | $114.95 | Not tested | ||||||||||||
| 4 | 3 | Medium gift set ($119) | No 20% off on gift sets. Over $115: free shipping. | $119.00 | Not tested | ||||||||||||
| 5 | 4 | Serum + Moisturizer + Cleanser ($195) | 20% off makes it $156. Free shipping, no gift (under $175). | $156.00 | Not tested | ||||||||||||
| 6 | 5 | Large gift set ($179) + Lip Balm ($15) | Lip balm 20% off: $191. Free shipping and the free gift. | $191.00 | Not tested | ||||||||||||
| 7 | 6 | Cart 4 + code FIRST100 | Cart 4 plus the free mystery gift; the code combines with the 20% off. | $156.00 | Not tested |
5. Make one limited edition
Shoppers look for something they can only get now, especially for gifts. A limited edition does not have to be a new product: a best seller in a seasonal color, a holiday scent or a gift box that exists only this season is enough. If you can, launch it with a creator your customers follow. A smaller creator known in your category brings their followers and costs far less than a celebrity.
Make the limit real. Decide how many you will make or until when you will sell it, say so on the page, and stop when you said you would. A "limited edition" that is restocked in January teaches customers not to believe the next one.
Common mistakes
- Bundling products nobody buys together. Start from Items bought together, not from what you want to clear.
- Pricing a set below its floor because it looks good next to the parts. Check every set on the Gift sets tab.
- Pricing a set where it changes nothing. If it does not clear a threshold or lift a typical order over one, it only discounts orders you would have had.
- A build-your-own box open to the whole catalog. Shoppers pick the most expensive items.
- Calling something limited and restocking it. Say the limit and keep it.
6. Give early access, two ways
Early access lets a group shop the sale before everyone else. Run it two ways: as a thank-you to your best customers, and as a reason for new shoppers to give you their email or number before the sale starts.
Past buyers: a private head start
Customers with two or more orders already trust you. A day's head start costs you nothing extra and makes them feel known, and the orders they place early are orders you do not have to win in the busiest, most expensive hours. Keep it to 24 to 48 hours so the public sale still feels like an event.
Build the segment
In Shopify admin, go to Customers, Segments, and create a segment of customers with two or more orders. For a tighter list, open Analytics, Reports, RFM customer analysis, which sorts your customers into groups such as Champions, Loyal and At risk, and use the Champions and Loyal groups.
Check it worked: The segment's customer count is close to what you expect from your order history.
Create the early-access discount
Create the sale discount with Eligibility set to Customer segments and pick the segment, starting on your early-access day. Create the public discount separately, starting on Black Friday. Segment discounts only reach existing customers, and Shopify's documentation does not say whether the customer has to be logged in at checkout, so test it. Shopify has no built-in way to hide a collection from everyone else: early access here is to the price, not to a hidden page. A members-only page needs theme code or an app.
Check it worked: A test checkout from an account in the segment gets the discount; a guest checkout does not.
Send the invitation
Email the segment on the morning early access opens, with the offer, the end of the early window and a direct link. Send SMS only to people who agreed to receive marketing texts. The Retention part sets which segment gets which day.
Check it worked: The email names when early access ends and when the public sale starts.
New shoppers: sign up for early access
From about two weeks before Black Friday, run ads that offer early access in return for an email or phone number, and send them to a page with a short sign-up form. You collect a list of people who want your sale before it starts, and you have someone to email at the moment it opens. Ask for a phone number where you can, because texts get read more than email, and record the consent the law requires for marketing texts.
Make the sign-up page
Create a page in Online Store, Pages with one headline ("Get Black Friday 24 hours early"), the date early access opens, and a sign-up form from your email or SMS tool. Tag the sign-ups so you can send them the early link.
Check it worked: A test sign-up arrives in your email tool with the tag.
Get SMS consent right
If you collect phone numbers for marketing texts, use your SMS tool's consent form, which records the customer's agreement to receive automated marketing texts. Do not add numbers collected for order updates to a marketing list.
Check it worked: Every number on the list has a recorded consent.
Point ads and the site at it
Run a small budget of ads to the page from about November 10, and add a site pop-up that offers the same thing. A spin-the-wheel pop-up works as well: the traffic in the weeks before the sale is higher than usual, and every visitor who leaves without signing up is one you cannot reach on the day.
Check it worked: Sign-ups are counted daily, and the pop-up shows once per visitor, not on every page.
Send the early link
On the morning early access opens, email and text the list a link to the sale. Send the public-launch message to the same list when the sale opens to everyone.
Check it worked: The list receives two messages: early access and public launch.
Common mistakes
- Early access that runs for a week. After 48 hours it is the sale, and the public launch has nothing new to say.
- Giving early access to everyone on the email list. It is only special if some people do not get it.
- Moving order-update phone numbers into a marketing list. Marketing texts need their own consent.
7. Reward the first orders
An offer limited to the first 100 or 500 orders pulls buying into the opening hours of the sale, when your ads and emails go out together. A surprise gift works especially well: the urgency comes from the limit, and the curiosity from not knowing what is inside. A mystery box for the first 100 orders is a good example.
Choose the reward and the number
Pick a gift that costs you little and is worth something to the customer, and a number you can fulfil. Count the gift at cost on the Floor price tab.
Check it worked: You have gift stock for the number, plus a few spare for damage.
Set a hard limit
Shopify's limit on total uses works for discount codes only, not automatic discounts. Create the gift as a Buy X get Y discount code, set Customer gets to the gift at Free, and tick Limit number of times this discount can be used in total with your number. Put the code in the launch email and the banner.
Check it worked: A test shows the gift stops being given after the limit.
Say when it is gone
Show the offer in the announcement bar while it lasts, and replace it the moment it runs out. Do not leave "first 100 orders" up after order 100.
Check it worked: Someone owns the banner on launch morning and has the replacement text ready.
8. Plan every day of the sale week
A sale that opens on Friday and goes quiet until Monday gives you one thing to say. A sequence gives you a reason to email, text and post on each day, and reaches shoppers who buy early as well as the ones who wait. Run it from early access to a last call on Cyber Monday night.
| Date (2026) | Step | Offer and message |
|---|---|---|
| Tue Nov 10 to Tue Nov 24 | Sign-up for early access | Ads and a pop-up: "Get Black Friday 24 hours early." No discount yet. |
| Wed Nov 25 | Early access, best customers | Past buyers with two or more orders get the sale and the gift bundles. "You're in early: the sale opens to everyone Friday." |
| Thu Nov 26 (Thanksgiving) | Early access, sign-up list | The sign-up list gets its link. Keep the message short; people are with family. |
| Fri Nov 27 (Black Friday) | Public launch | The full offer for everyone, plus the first-orders gift. Biggest send of the week. |
| Sat Nov 28 to Sun Nov 29 | Weekend flash | One category at a deeper discount for a set window, such as Saturday 6 to 10 pm, chosen to clear slow stock. Remind people who opened but did not buy. |
| Mon Nov 30 (Cyber Monday) | Last call | "Ends tonight at 11:59 pm." The countdown runs to that time and stops there. |
Flash sales inside the sale. A short flash on one category gives the weekend its own news, and it is a good way to clear stock that is not moving. Announce the window in advance and end it on time.
9. Make the offer impossible to miss on your site
Traffic in the sale week is the highest of the year, and most of it is people looking for the deal. Four changes make the offer visible on every page, and none of them needs a developer.
| Change | What to do | Keep it true |
|---|---|---|
| Announcement bar with a countdown | Put the main offer and the end time in the bar at the top of every page. Your theme's announcement bar holds the text; a countdown usually needs a theme block or an app. | The countdown ends at the time the offer ends and shows the same time to every visitor. It does not restart. |
| Offers on the home page | Use the main banner for the headline offer, and list every current offer, including the gift sets and the thresholds, within the first two scrolls. | Every offer listed is live and works at checkout. |
| Sale price next to the regular price | Show the regular price struck through next to the sale price, using the Compare-at price field. | The regular price is one you really charged. See the pricing check in Part I. |
| Low-stock messages | Show "Only a few left" when inventory is really low, using your theme's inventory setting or an app that reads Shopify stock. | The number comes from inventory. No invented counts, and no "X people have this in their cart" unless it is measured. |
Keep the words the same from ad to page. If the ad says "30% off everything", the page a shopper lands on opens with "30% off everything". A shopper who clicks an offer and does not see it within a second goes back.
10. Which offer suits your category
Some offers fit a category better than others, because buyers in each category decide differently. Use this as a starting point, then check every offer against your own floor price.
| Offer type | Example (illustrative) | Often used in |
|---|---|---|
| Percent or dollar off | 25% off sitewide, or $50 off orders over $250 | Most categories |
| Free gift above a spend | Free travel-size serum over $75 | Beauty, wellness, home, food and gifting |
| Gift sets and kits | Holiday Glow Set $79 (parts $100) | Beauty, food and gifting, home, apparel |
| Add-on at a lower price | Add a matching belt for $15 with any jeans | Apparel, accessories, food, electronics accessories |
| Trade-in credit | $100 off a new device when you trade in your old one | Electronics, appliances |

- Any build-your-own box limited to a collection of similarly priced items.
- A segment of customers with two or more orders, with an early-access discount that starts before the public one.
- An early-access sign-up page live by November 10, with SMS consent recorded for every phone number.
- A first-orders reward run as a discount code with a total-use limit, and a replacement banner ready for when it runs out.
- A day-by-day plan from November 10 to Cyber Monday, with the offer and the message for each day, in step with the Retention part's email schedule.
- Announcement bar, home-page offers and countdown live, with the countdown ending at the real end time.
- Stock warnings read from inventory, and every "was" price checked.
Next: the creatives part turns these offers into ads, starting from the ones that already won.
Frequently asked questions
How do I choose which products to bundle for Black Friday?
Start from what your customers already buy together. In Shopify admin, open Analytics, Reports, Items bought together, set the last 12 months, and take the combinations in the most orders. Leave out combinations in fewer than 1 order in 100. Then check each bundle against your floor price, so product cost, shipping, fees and acquisition cost stay below the bundle price.
How should I price a Black Friday bundle?
Price it so it moves the order up. Put a medium set just above your free-shipping threshold so it ships free on its own, a large set just above your gift threshold, and a small set at a price that lifts a typical order over free shipping when it is added. Then check the profit on a new customer: a set that only makes money on past buyers belongs in the cart and in emails, not in ads.
How many gift bundles should I offer?
Three is enough for most stores: a small one under your typical order, one at about your typical order, and a larger one above it. Three prices let shoppers with different budgets find one without scrolling through a long list.
How do I give VIP customers early access to a Black Friday sale on Shopify?
Build a customer segment of people with two or more orders, create the sale discount with Eligibility set to that segment and an earlier start date, and email the segment a link on the day early access opens. Create a separate public discount that starts on Black Friday. Shopify limits the price, not who can see the products, so a hidden members-only page needs an app or theme code.
Is a "first 100 orders get a free gift" offer legal?
It is a common offer, and it is fine when it is true: the gift really stops after 100 orders, you can show it did, and the page says clearly when it has run out. In Shopify, a total-use limit only works on a discount code, so run the gift as a code with the limit set to 100, and update the banner when it ends.
